Now that #469 got the DB off the data plane, the docker backend runs the
control plane and data plane as two containers instead of the combined
`bot-bottle-infra` container:
* bot-bottle-orchestrator — the lean control-plane container (image
Dockerfile.orchestrator, `-m bot_bottle.orchestrator`). Joins the new
`bot-bottle-orchestrator` control network (`--internal`) only, plus a
host-loopback publish for the CLI. Sole opener of bot-bottle.db; holds the
signing key; no CA, no gateway daemons.
* bot-bottle-orch-gateway — the data-plane container (DockerGateway),
dual-homed on the agent `bot-bottle-gateway` network AND the control
network, so it resolves the orchestrator by name
(http://bot-bottle-orchestrator:8099) while agents — never on the control
network — have no route to the control plane (the L3 block, not just the
JWT). Holds the gateway JWT + the mitmproxy CA.
DockerInfraService now orchestrates the pair (builds gateway + orchestrator
images, brings up the orchestrator then the gateway) and exposes gateway_name;
the launch flow attributes agents against the gateway container. DockerGateway
gains a control_network it joins after run. rotate_ca / the CA read target the
gateway container. The combined Dockerfile.infra is no longer built by docker
(firecracker/macOS still use it until their splits).
pyright 0 errors; unit suite green (2273). Integration tests updated for the
two-container shape but need a real-docker run to validate the networking.

Brings in main's 8 commits — #470 (backend-agnostic CI guards: BackendStatus
enum, quiet status(), is_backend_available/is_backend_ready, tests/_backend.py
skip_unless_backend) plus firecracker status() readiness checks (kvm/kernel/
dropbear/mke2fs).
Reconciled #470's additions into the reorg'd backend structure:
* BackendStatus enum + the status(*, quiet=) ABC signature -> backend/base.py
* is_backend_available / is_backend_ready -> backend/selection.py
* exposed all three through the lazy backend facade (__init__).
Integration-test conflicts were our control_plane->orchestrator renames vs
main's skip_unless_docker -> skip_unless_backend swap: kept our refactored
import paths + main's guard. Repointed main's new is_backend_* tests to patch
selection._backends (our moved home) instead of the facade.

Add a module-level BackendStatus(IntEnum) with READY=0 to replace magic
0 comparisons. Extend BottleBackend.status() with a quiet parameter:
quiet=False (default) prints diagnostics; quiet=True returns the code
silently for programmatic checks.
Add is_backend_available() (cheap PATH check, alias for has_backend) and
is_backend_ready(name, *, quiet=False) (full status() check) to the
backend package for callers that need to distinguish availability from
readiness.
Update tests/_backend.py guards to use is_backend_ready(quiet=False) so
diagnostic output is printed during test discovery, giving the operator a
concrete reason for each skip rather than a bare "prerequisites
unavailable" message.

Brings in the two commits main gained: #472 (CLI cleanup — remove `info`,
split `list active` into a top-level `active`, simplify `list`) and the
terminology glossary. #472 was written against the old flat cli/ layout,
so its semantics are reconciled into the reorg'd cli/commands/ structure:
* new `active` command lives at cli/commands/active.py, registered in
the lazy registry and listed in `help` (not left at the flat path).
* `info` removed: deleted cli/commands/info.py, dropped from the
registry and `help`.
* `list` simplified to list-available-only, using the reorg's
os.getcwd()/constants.PROG conventions.

The codebase used "control plane" both as an architectural role term AND
as an identifier alias for the orchestrator component, producing
duplicate names for one thing (control_plane_url vs orchestrator_url,
CONTROL_PLANE_PORT, host_control_plane_token, …). Going forward the
concrete component is always named for what it is — Gateway or
Orchestrator — and the plane vocabulary is reserved for prose (module
descriptions, the security argument).

Split the flat egress.py into an egress/ package: neutral DTOs
(EgressRoute, EgressPlan) in plan.py, and the concrete Egress service
class plus rendering/env helpers in service.py, behind a thin
__getattr__ facade so leaf imports stay cheap.
Egress drops ABC and becomes a concrete service the backends call:
resolve_token_values / agent_env_entries / prepare are now methods.
Backend launch paths (docker, firecracker, macos_container) call
Egress().<method>(...) instead of the module-level functions.

Turn the git_gate module into a package with GitGate as a concrete service class
(dropping the ABC), mirroring the Supervisor shape. The host-side git-gate
operations are now methods the backend drives:
git_gate/
__init__.py — thin __getattr__ facade (keeps `from bot_bottle.git_gate
import …` working; render/hook names lazily forwarded to
gateway.git_gate_render)
plan.py — GitGatePlan (the launch DTO the backend contract references)
service.py — GitGate: prepare / provision_dynamic_keys /
revoke_provisioned_keys / preflight_host_keys
provision.py — deploy-key lifecycle (was git_gate_provision.py)

The backend launch + base.py preflight now call GitGate() methods instead of the
free functions. The runtime rendering / in-gateway hook execution stay in
gateway/git_gate_render.py (data plane) — only the host-side service moved.
Because the facade forwards names lazily, the ~25 `from bot_bottle.git_gate
import GitGatePlan` call-sites are unchanged, and importing git_gate.plan (the
contract's dependency) no longer drags in the provisioning / forge-API code.

docker_cmd.py existed as a top-level module solely so the orchestrator's docker
components could share run_docker without dragging the (then-heavy) backend
layer in. Now that backend/__init__ and backend/docker/__init__ are thin,
importing backend.docker.util costs 6 modules instead of 76, so the shim's whole
reason to exist is gone.
Move run_docker into backend/docker/util.py (where the other docker subprocess
primitives live) and delete docker_cmd.py. Backend siblings import it via
`from .util import run_docker`; the two docker-specific orchestrator modules
(docker_broker, rotate_ca) import `from ..backend.docker.util import run_docker`.
No import cycle (backend.docker.util pulls nothing from orchestrator);
orchestrator.__main__ stays lean at 28 modules. run_docker patch targets are
unchanged (tests patch it in the importing module).

The three concrete-backend package inits eagerly imported their
`*BottleBackend` (which pulls the whole framework), so importing any leaf under
them (e.g. `backend.docker.util`) paid ~78 modules. Give each the same thin
`__getattr__` treatment as the top-level backend package: re-export the public
class(es) lazily on first access, with a TYPE_CHECKING block for checkers.
`import bot_bottle.backend.docker.util` drops from 78 -> 6 bot_bottle modules;
the docker/firecracker/macos-container packages themselves are ~3 each. All
`from bot_bottle.backend.docker import DockerBottleBackend` call-sites and the
lazy selection path keep working.
This is what makes backend leaves cheap — and unblocks moving docker_cmd into
backend/docker/util if we want.

OrchestratorService wasn't the orchestrator — it's the host-side lifecycle of
the docker infra *container* (the one that runs the Orchestrator). It read as
"the orchestrator as a service" and lived in orchestrator/lifecycle.py, while
its siblings (macOS MacosInfraService, Firecracker infra_vm) live under their
backend package. Rename it DockerInfraService and move it to
backend/docker/infra.py alongside the docker backend, with its docker-only
constants (INFRA_*/ORCHESTRATOR_* image + container names, daemon list, mount
paths).
orchestrator/lifecycle.py keeps only the backend-neutral pieces the other infra
services share — DEFAULT_PORT, DEFAULT_STARTUP_TIMEOUT_SECONDS,
OrchestratorStartError, source_hash — which macOS / firecracker / client still
import from there. backend/docker/infra.py imports those (backend -> orchestrator
is an allowed direction). Renamed the unit test to test_docker_infra.py.

Give each service its own store package + manager, and cut the supervise module
along the control/data-plane boundary so nothing in the shared layer reaches up
into the orchestrator.
Stores, by owner:
- bot_bottle/store/ keeps only the shared base (DbStore, migrations) and the
concrete stores that aren't service-owned (audit_store, config_store).
- bot_bottle/orchestrator/store/ now houses the orchestrator-owned stores —
queue_store (supervise queue), secret_store, config_store — plus a new
orchestrator store_manager that migrates them (composing audit/config
downward from the base). The old shared store_manager is gone.
Supervise plane, by tier:
- bot_bottle/supervisor/ (NEUTRAL, importable by every tier including the
gateway): types.py (the Proposal/Response/AuditEntry wire types + the tool/
status/poll constants + the shared daemon constants moved out of
supervise.py) and plan.py (SupervisePlan, a pure DTO).
- bot_bottle/orchestrator/supervisor/ (orchestrator-only): queue.py (the
queue/audit I/O wrappers + render_diff + sha256_hex) and supervise.py (the
Supervise lifecycle that stages the DB via the store manager). Its __init__
re-exports the neutral vocabulary so orchestrator-side callers import from
one place.
The gateway now imports only bot_bottle.supervisor.types (never
bot_bottle.supervise), so the data plane holds no code dependency on the
orchestrator — it reaches the queue over the control-plane RPC. This removes
the circular import that moving queue_store under orchestrator introduced
(supervise -> orchestrator -> service -> supervise).
supervise_types.py -> supervisor/types.py; supervise.py deleted (split). Full
unit suite green (2251).

Because these daemons are invoked as `python3 -m bot_bottle.<name>`, loaded flat
by mitmproxy, and referenced in Dockerfile.gateway, the move updates more than
Python imports: the `-m` invocations (firecracker/macOS infra scripts), the
Dockerfile.gateway addon shim + ENTRYPOINT, gateway_init's _DAEMONS module
paths, and the git-gate CGI heredocs all now point at bot_bottle.gateway.*.

The `DockerGateway` container-lifecycle impl now lives in
`backend/docker/gateway.py` (the shape backend gateway classes will share);
`orchestrator/gateway.py` keeps only the backend-neutral pieces (the `Gateway`
ABC, constants, `rotate_gateway_ca`).
Delete the standalone-gateway path it was the only consumer of. `--gateway` on
`python -m bot_bottle.orchestrator` was invoked nowhere — the production docker
flow runs the gateway data plane inside the combined `bot-bottle-infra`
container via `OrchestratorService`, never this class. Removing it takes with it
`Orchestrator.ensure_gateway()` and the `gateway` ctor arg; `gateway_status()`
becomes a stub reporting `configured: false` so the documented `GET /gateway`
control-plane route keeps its contract.
Fix a latent bug the move surfaced: `launch.py` read the shared gateway CA via
`docker exec bot-bottle-orch-gateway`, a container the consolidated flow never
creates — so the agent CA install was reaching a nonexistent name. Read it from
`bot-bottle-infra` (INFRA_NAME) instead.
Repoint the affected tests to the new module; drop the unit test + fake that
covered the deleted standalone wiring.

Implements the interim secret-provider design (PRD prd-new-secret-provider):
each agent receives a random ENV_VAR_SECRET injected into its container env
at launch. The host uses this key to encrypt each egress auth token value
(HMAC-SHA256 CTR mode, stdlib-only) and store it in a new
bottled_agent_secrets table (one row per env var, key column plaintext for
auditing). The key never touches the DB.
On infra container restart the in-memory token map is lost. launch_consolidated
now calls _reprovision_running_bottles after ensure_running: for each
registered bottle still alive on the gateway network it execs
`printenv ENV_VAR_SECRET` into the agent container and posts the result to the
new POST /bottles/<id>/reprovision_gateway control-plane endpoint, which
decrypts the stored rows and restores _tokens — no manual intervention needed.

FROM-scratch images (commit_container output) and registry images built
for reproducibility often omit the created field entirely. Both backends
were calling die() in that case, crashing the cached-image quickstart
before any container started.
image_created_at now returns datetime | None — None when the field is
absent or unparseable, die() only on real inspect failures (non-zero
exit, malformed JSON). stale_checks in both backends skips the staleness
check when None is returned.

Addresses review comments 3098, 3099, 3100 on PR #336:
- Add BottleImages(agent, sidecar) dataclass to backend/__init__.py.
Docker/macOS backends use str image refs; smolmachines uses Path
artifacts. Replaces the singular `image` variable from the canonical
pattern in comment 3100.
- Replace _image_stale_checks/skip_stale with public prelaunch_checks().
CLI now calls backend.prelaunch_checks(plan) before backend.launch(plan);
if StaleImageError is raised and the operator confirms, launch proceeds
without re-checking. Removes the while-True/skip_stale retry loop.
- Add abstract _build_or_load_images(plan) -> BottleImages to
BottleBackend. launch() calls it then passes images to _launch_impl.
Each backend implements both methods.
- Fix comment 3098 (macos-container): _build_images is removed.
build_or_load_images() has separate fresh/cached code paths — the
cached path never calls a build helper.
- Update _start_bundle (smolmachines) to accept sidecar_artifact: Path
directly. Sidecar artifact resolution moves to _sidecar_from_path(),
called by build_or_load_images alongside _agent_from_path().
- image_cache: StaleImageError exception + check_stale/check_stale_path (raise instead of warn)
- BottleBackend.launch: template method (skip_stale flag) that calls _image_stale_checks then _launch_impl
- Each backend: _image_stale_checks delegates to a stale_checks() function in its launch module; _launch_impl replaces launch override
- macos_container: adds image_created_at to util, cached-image support in _build_images, stale_checks
- cli/start.py: catches StaleImageError, prompts interactively, retries with skip_stale=True; headless mode dies on it
Collapses the two-container Docker model (gateway + orchestrator) into one
bot-bottle-infra container, matching the macOS and Firecracker backends.
- Dockerfile.infra: now a shared gateway+orchestrator base (COPY bot_bottle
from orchestrator build, no CMD override)
- Dockerfile.infra.fc: new Firecracker-specific layer (buildah/crun/netavark)
- gateway_init: adds orchestrator daemon with _OPT_IN_DAEMONS gating so it
only starts when BOT_BOTTLE_GATEWAY_DAEMONS explicitly includes it
- orchestrator/lifecycle: OrchestratorService manages one infra container;

If resolve_teardown_timeout() raised after launch_consolidated()/register_agent()
returned, the teardown callback was never registered, leaving the bottle
registered with no cleanup path. Resolve the timeout into a local variable
before the registration call so any failure aborts before the bottle exists.
Add tests covering OrchestratorConfigStore, resolve_teardown_timeout priority
ordering (env > db > default), and the source-order invariant that the resolver
runs before registration in all three backends.
Resolves via ENV VAR -> orchestrator DB config -> default (30 s, up from 5 s):

teardown_timeout_seconds key in new orchestrator_config table (bot-bottle.db)
New OrchestratorConfigStore (same DbStore/TableMigrations pattern as the
registry) stores the DB-level setting. resolve_teardown_timeout() implements
the priority chain and is called at stack.callback registration time in all
three backends (macos_container, docker, firecracker).
On a self-hosted KVM runner the process has a real controlling terminal
so name_color_modal successfully opens /dev/tty and enters a curses
loop waiting for keyboard input, hanging the test indefinitely.
Docker containers (ubuntu-latest runners) don't have a real /dev/tty,
causing an OSError that triggers the existing fallback — this is why
the hang was invisible in ubuntu-latest CI.
Also add timeout=5 to _daemon_reachable() to match the same defensive
fix already applied to docker_available() in tests/_docker.py.

Importing backend.docker.util previously triggered eager loading of all
three backend packages (~76 modules) because backend/__init__.py imported
DockerBottleBackend, FirecrackerBottleBackend, and MacosContainerBottleBackend
at module scope. This made the module prohibitively expensive to import
from the orchestrator layer and elsewhere.
The three backend imports are now deferred into _get_backends(), which
loads all three on first call and caches the result in the module-level
_BACKENDS variable (initially None). Module-level __getattr__ exposes
backend classes and freeze symbols lazily for existing import/patch sites.
backend/docker/util.py raw subprocess.run(["docker", ...]) calls are
replaced with the shared run_docker primitive from docker_cmd, eliminating
the duplication between the backend and orchestrator implementations.
_silent_run() is removed; image_exists() is inlined directly onto
run_docker. The commit_container test is updated to patch run_docker
instead of subprocess.run.
Cloning/fetching from the git-gate on the Apple-container backend failed with
"empty reply from server" (curl exit 52). Root cause: the git-http handler
crashed on every upload-pack with
PermissionError: [Errno 13] Permission denied: '/etc/git-gate/access-hook'
The access-hook is exec'd directly, so it needs the x bit. prepare() stages it
0o700 and trusted the gateway copy to carry that mode. `docker cp` does; the
Apple `container cp` (AppleGatewayTransport) does not, landing the hook 0o644 →
EACCES. The unhandled exception killed the handler thread, closing the socket
with no HTTP response — which the client sees as the opaque empty reply.
- provision_git_gate now `chmod +x`es the access-hook on the gateway side after
the copy, so it's executable under every transport (docker/apple/firecracker).
- git-http handler wraps the access-hook subprocess.run: an OSError /
SubprocessError (un-execable, timed out) now fails closed with a 503 instead
of crashing the thread into an empty reply — a gate that can't run its hook
should deny, visibly.
- Updates the now-misleading "docker cp preserves source mode" comment in
git_gate.prepare().
Regression tests: provisioning applies +x to the access-hook; the handler
returns 503 (not an empty reply) when the hook can't be exec'd.

Add BottleBackend.ensure_orchestrator() -> str: the backend-agnostic
entry point that brings up the per-host orchestrator + shared gateway
(idempotent) and returns its host-reachable control-plane URL. Docker
starts the orchestrator + gateway containers (OrchestratorService);
firecracker boots the infra VM; macos-container dies with a pointer
(no orchestrator). Previously bring-up was reachable only through each
backend's consolidated_launch, with no shared handle.
Wire it into `bot-bottle supervise`: supervise is often the first thing
an operator runs, before any bottle has booted the control plane, so
`_resolve_orchestrator_url` now starts the selected backend's
orchestrator on demand when discovery finds nothing, instead of failing
with "launch a bottle first".

Codex review: the /31 TAP doesn't make source IP unspoofable, and the
app-layer token was returned by launch but never delivered or enforced, so
a spoofed source could select a victim bottle's policy/tokens. Make the
token mandatory and deliver it on each attributed plane (anti-spoof landed
separately as the network boundary).
Enforcement (control plane):
- `Orchestrator.resolve` now requires a matching (source_ip, identity_token)
pair (constant-time) — no source-IP-only fallback. `/resolve` fail-closes
(403) on a missing/empty/mismatched token.
Delivery, per plane (the token is `token_urlsafe`, safe in a URL):
- egress: proxy credentials (`HTTPS_PROXY=http://bottle:<token>@gw`). The
addon reads `Proxy-Authorization` — from the request (HTTP) or captured at
the CONNECT for HTTPS tunnels (keyed by client conn, cleared on disconnect)
— validates, and strips it (+ the legacy header) before upstream.
- git-http: a URL-scoped `http.<gate>/.extraHeader: x-bot-bottle-identity`
in the agent's git config (only over the http transport).
- supervise: `mcp add --header x-bot-bottle-identity: <token>` (claude +
codex); the server reads the header and passes it to resolve.
Wiring: thread `ctx.identity_token` onto the firecracker + docker plans and
into the agent env/config at launch.
Verified on a KVM host: egress with the correct proxy-cred token returns
200 (HTTP and HTTPS/CONNECT), and no-token / wrong-token return 403; a real
`cli.py start --backend=firecracker` launch provisions git config + the
supervise MCP header and reaches the agent session, all under mandatory
enforcement. Fixed a `claude mcp add` arg-order bug (--header must follow
the positional name/url) found by that launch.
Transparent proxy for tools that ignore proxy env is deferred to a
follow-up (see thread); anti-spoof + host firewall remain the fail-closed
boundary.

git-gate provisioning into the running gateway was hard-wired to docker
exec/cp. Extract a backend-neutral `GatewayTransport` (exec + cp_into) so
the same provisioning logic serves both the docker gateway container and
the firecracker gateway VM (over SSH, added with the launch swap).
- `provision_git_gate` / `deprovision_git_gate` now take a transport
instead of a gateway name; `DockerGatewayTransport` wraps the existing
docker exec/cp behavior. deprovision is best-effort (catches the
transport error) — matching the prior idempotent teardown.
- both consolidated_launch callers pass `DockerGatewayTransport(name)` —
no behavior change; the firecracker swap flips only its own to SSH.
Pure refactor: docker path unchanged, gateway_provision tests updated to
construct the transport, all green.

The rebase onto lazy-backend-imports converts existing helpers (image_exists,
container_exists, etc.) to run_docker; the three new functions added in this
branch still called subprocess.run directly. Switch them over for consistency.
firecracker/launch.py reimplemented docker build/image-exists/rm/exec/cp
as private functions instead of the shared docker_mod used by the
docker and macos-container backends. Switching to docker_mod dedupes
the logic and gets --no-cache support for free (docker_mod.build_image
already reads BOT_BOTTLE_NO_CACHE); docker_mod gains docker_exec/
docker_cp general-purpose helpers to cover what the private versions did.
npm treats optionalDependencies failures as non-fatal, so a transient
network blip fetching claude-code's platform-native binary during
`npm install -g` left a stub CLI in an image that still "built"
successfully — then got baked into the Docker/Container layer cache
until forced to rebuild. Post-build smoke test (provider-declared
argv, run in a throwaway container of the freshly built image) fails
the launch loudly instead of shipping a broken image; --no-cache
gives an escape hatch to force a from-scratch rebuild.
Closes#353.
Completes the de-sidecar cleanup: no live code, test, current doc,
script, or nix file mentions or is named "sidecar" any more. Only the
dated PRD/research docs keep the term as historical record (agreed on
the #385 thread).
- Rename `sidecar_init.py`→`gateway_init.py` was done earlier; this pass
sweeps the remaining descriptive uses: the egress / git-gate / supervise
components are the gateway's *daemons*, the shared container is the
*gateway*, the old per-bottle container was the *companion container*.
- Rename `tests/integration/test_sidecar_bundle_image.py`→`test_gateway_image.py`
and its class; update `docs/ci.md` + `tests/README.md` for the renamed/
removed integration tests.
- `SIDECAR_PORTS` shell var in `scripts/firecracker-netpool.sh`→`GATEWAY_PORTS`.
Full unit suite green (bar the pre-existing `/bin/sleep`-missing env
errors in test_gateway_init); docker integration — gateway singleton,
broker, real two-bottle multitenant isolation, and the gateway-image
build — all pass.

The per-agent companion container (the egress/git-gate/supervise data
plane run once per bottle) is the pre-consolidation architecture. Remove
it and disable the backends that still depend on it, per the #385 thread.
- Delete `backend/docker/sidecar_bundle.py`; docker's live path uses the
consolidated shared gateway, not a per-bottle bundle.
- Disable the firecracker and macos-container backends: their `launch()`
fails closed (they launched a per-bottle companion; firecracker's
consolidated relaunch is #354, macos follows). Their `enumerate` return
empty and `cleanup` drop the companion-container discovery (firecracker
keeps VMM/run-dir cleanup).
- Fail-close both backends' `egress_apply` reload (it signalled the
per-bottle container); consolidated egress policy resolves per-request
against the orchestrator, so gateway-side apply is a follow-up.
- Rename `egress_sidecar_env_entries` → `egress_gateway_env_entries`,
`SIDECAR_PORTS` → `GATEWAY_PORTS`.
- Move the shared DockerBottlePlan fixture to `tests/unit/_docker_bottle_plan.py`;
delete tests for the removed launch paths; update cleanup/egress-apply tests.
Docker consolidated launch verified end-to-end (multitenant isolation
integration test passes). macos/firecracker are intentionally disabled.

Part of the de-sidecar cleanup (#385 discussion): the per-bottle companion
container is the old architecture.
- Rename `bot_bottle/sidecar_init.py` → `gateway_init.py` (it's the gateway
image's PID-1 supervisor); env var `BOT_BOTTLE_SIDECAR_DAEMONS` →
`BOT_BOTTLE_GATEWAY_DAEMONS`; log prefix `sidecar-init:` → `gateway-init:`.
Update Dockerfile.gateway COPY/ENTRYPOINT and the test.
- Remove the dead per-bottle compose renderer from `backend/docker/compose.py`
(`bottle_plan_to_compose`, `_sidecar_bundle_service`, `_agent_service`, and
the network/bind/proxy helpers). Docker's live path uses
`consolidated_agent_compose`; only the compose *lifecycle* helpers
(up/down/ls/write) remain. Trim `test_compose.py` to the surviving helpers.

One image — `bot-bottle-sidecars:latest`, built from `Dockerfile.sidecars` —
served two unrelated roles: the egress/git-gate/supervise *data plane* and
the orchestrator *control plane* (which ran the same image with the entrypoint
overridden to `python3 -m bot_bottle.orchestrator`). The control plane is
stdlib-only, so it needed none of the mitmproxy/git/gitleaks payload it was
riding on — while being the most secret-dense process on the host (PRD 0070's
"secret concentration").
Split into two purpose-built images:
- `Dockerfile.gateway` -> `bot-bottle-gateway:latest` — the data plane
(renamed from Dockerfile.sidecars; identical contents).
- `Dockerfile.orchestrator` -> `bot-bottle-orchestrator:latest` — a lean
`python:3.12-slim` runtime; the bind-mounted `bot_bottle` package supplies
the code (so the #381 source-hash recreate semantics are unchanged).
`OrchestratorService` now takes distinct `image` (control plane, default
`ORCHESTRATOR_IMAGE`) and `gateway_image` (data plane, default `GATEWAY_IMAGE`)
instead of feeding one `self.image` to both, and builds the lean image
(build-if-missing) before starting the container. The per-bottle bundle
constants in `backend/docker/sidecar_bundle.py` now alias the gateway
constants so a bundle and the shared gateway can never drift onto different
images. The `bot-bottle-sidecars` *image* name and `Dockerfile.sidecars` are
gone; the per-bottle *container* name prefix (`bot-bottle-sidecars-<slug>`) is
intentionally left for a separate change.
Verified end-to-end: both images build; the lean image runs the control plane;
`ensure_running` brings up the orchestrator on `bot-bottle-orchestrator:latest`
and the gateway on `bot-bottle-gateway:latest` (distinct images) and reports
healthy.

The cut-over dropped the per-bottle token flow, so an authed egress route on
the shared gateway failed with 'env var EGRESS_TOKEN_0 is unset' — the gateway
reads the token from its env, but a shared gateway has no per-bottle env.
Now the bottle's egress auth tokens travel to the gateway over /resolve and
the addon injects from them, mirroring what the per-bottle sidecar's env did:
- launch resolves the token values from the host env and hands them to the
orchestrator, which holds them IN MEMORY (keyed by bottle_id, never written
to the registry DB) and serves them on /resolve;
- PolicyResolver.resolve_policy_and_bottle_id + resolve_client_context now
return the token map alongside policy + bottle_id (one round-trip);
- the egress addon overlays the process env with the bottle's tokens per
request and uses that env for auth injection AND DLP — the agent never sees
the credential.
Secrets stay off disk (validated: /resolve returns the token, the registry DB
does not contain it). SecretProvider (#355) is the future hardening.

Rewire DockerBottleBackend.launch to the consolidated model, replacing the
per-bottle sidecar bundle. VALIDATED END-TO-END on real docker:
test_sandbox_escape passes all 5 attacks (egress DLP + git-gate gitleaks)
through the shared gateway.
launch now:
- mints git-gate dynamic keys (if any), then launch_consolidated() to
register the bottle + provision its git-gate state into the gateway and
get the agent's attach context (pinned source IP, gateway address);
- installs the SHARED gateway CA (gateway.ca_cert_pem) into the agent;
- renders the agent-only consolidated compose on the gateway network at the
pinned IP, proxied through the gateway;
- points the agent's git-gate insteadOf (http://<gw>:9420) and supervise
MCP (http://<gw>:9100) at the gateway (DockerBottlePlan.agent_git_gate_url
/ agent_supervise_url);
- teardown = compose down + teardown_consolidated (dereg + deprovision).
Dropped the per-bottle networks, per-bottle egress CA, and bundle service.
Fixes surfaced by the real e2e (couldn't be caught by unit mocks):
- provision_git_gate installs the bottle-agnostic pre-receive/access hooks
into the gateway (were cp'd per-bundle before);
- source-IP allocation reads the *actual* container IPs on the network
(gateway + orchestrator + agents), not just gateway + registry — the
orchestrator container sits on the network and was colliding.
Unit tests for the old bundle launch rewritten against the new collaborators.
NOTE for reviewers: the gateway/bundle image (bot-bottle-sidecars) must be
rebuilt when its flat sources change — `ensure_built` only builds-if-missing,
so a stale image silently runs the OLD single-tenant daemons. A content-hash
/ --rebuild path is a follow-up.

Real-on-host testing surfaced two issues the unit-mocked slices couldn't:
1. The host (NixOS) firewall DROPS container->host traffic, so a host-process
orchestrator is unreachable from the gateway container. Fix: run the
orchestrator AS a container on the shared gateway network (PRD 0070's
"virtualize the orchestrator") — the gateway reaches it by container name
over docker DNS (container<->container, no firewall), and the host CLI
reaches it via a published loopback port.
2. The control plane crashed the connection on a dispatch error (e.g. a
broker failure) instead of returning 500.
Changes:
- lifecycle: OrchestratorProcess (host process) -> OrchestratorService
(containers). Runs the control plane in the bundle image with the repo
bind-mounted (orchestrator is stdlib-only), register-only stub broker so it
needs NO docker socket (the backend launches agents; the host manages both
containers). Registry DB persists via a host-root mount. ensure_running is
an idempotent singleton over both containers.
- gateway: BOT_BOTTLE_ORCHESTRATOR_URL is now the orchestrator's *by-name*
URL on the shared network (dropped the host.docker.internal hack).
- control_plane: _serve wraps dispatch — a failure returns 500, never crashes
the connection.
- OrchestratorProcess default broker -> stub (register-only) for docker.
Validated live end-to-end: both containers up, gateway->orchestrator by name
OK, register -> resolve-by-source-IP returns the bottle's policy from inside
the gateway.

The per-bottle model rendered a compose project with the agent + a sidecar
bundle on two per-bottle networks. Consolidated has no sidecars — one shared
gateway serves everyone — so this renders JUST the agent, attached to the
external shared gateway network at the orchestrator-allocated pinned IP, and
pointed at the gateway's address for egress.
- consolidated_agent_compose(plan, *, gateway_ip, source_ip, network):
agent service only; networks {<gateway>: {ipv4_address: source_ip}} on the
external gateway network; HTTPS_PROXY -> http://<gateway_ip>:9099; NO_PROXY
includes the gateway address so git-http + supervise (also on the gateway)
bypass the proxy and are reached directly. No depends_on/sidecars.
- Pure (takes the launch-time LaunchContext values), so it's unit-testable
without docker.

Composes the orchestrator primitives into the register/teardown sequence
that replaces the per-bottle bundle:
launch_consolidated(egress_plan, git_gate_plan): ensure orchestrator +
gateway up -> read the gateway network's subnet + the gateway's own
address -> allocate the bottle a pinned source IP (skip the gateway +
live bottles) -> register (egress policy blob + slug metadata) ->
provision its git-gate repos/creds into the gateway. Returns a
LaunchContext (bottle_id, identity_token, source_ip, network, gateway_ip,
orchestrator_url) — everything the agent container needs to attach.
Rolls the registration back if provisioning fails, so no orphan.
teardown_consolidated(bottle_id): deregister + deprovision (idempotent).
The agent `docker run` itself stays the backend's job (provider
provisioning); this owns the orchestrator-facing wiring so the sequence is
unit-testable — collaborators mocked, next_free_ip + registration_inputs run
for real (IP allocation + policy blob asserted end to end).

Places a bottle's git-gate credentials + bare repos into the live shared
gateway container when it registers — the execution side of the 13c(i)
provisioning render.
- provision_git_gate(gateway, bottle_id, plan): mkdir the per-bottle creds
dir, docker cp each upstream's identity key (+ known_hosts when present)
into /git-gate/creds/<bottle_id>/, then docker exec the namespaced,
init-only script from git_gate_render_provision. No-op with no upstreams.
- deprovision_git_gate(gateway, bottle_id): rm the bottle's /git/<id> +
creds on teardown (idempotent).
- bottle_id is validated (shell/path-safe alphabet) BEFORE any docker cp/rm,
so a traversal id can never reach a path arg — the creds/repo dirs land in
docker cp/rm arguments. Registry ids are token_hex; defense in depth.

Deterministic per-bottle address assignment on the consolidated docker
gateway's shared network — the address the gateway uses as its attribution
key. Pure ipaddress logic; the docker-specific inputs (subnet CIDR, the
gateway container's own address) are gathered by the caller and passed as
`taken`, keeping it testable without docker.
- next_free_ip(cidr, taken): lowest host address not reserved (network +
broadcast excluded by hosts(); docker's router .1 excluded here) and not
already assigned (gateway container + live bottles from the registry).
NoFreeAddressError when the subnet is exhausted.

Create bot_bottle/paths.py as the canonical home for the app-root path
helpers (bot_bottle_root, host_db_path, HOST_DB_FILENAME) — foundational,
not supervise- or db-specific. `bot_bottle_root()` now honours a
BOT_BOTTLE_ROOT env override.
Repoint every consumer (supervise, supervise_types, db_store, queue_store,
audit_store, store_manager, bottle_state, cli/supervise, docker/cleanup,
orchestrator/registry) at paths; remove the definitions (and supervise's
duplicate host_db_path) and the now-dead `import sys`. Add paths.py to the
sidecar bundle (Dockerfile.sidecars) for the flat-import copies.
Tests: replace ~12 files' monkeypatching of supervise.bot_bottle_root (and
the flat/pkg/supervise_types triple-patch dance) with a single
`use_bottle_root()` helper that sets BOT_BOTTLE_ROOT — every module and
flat/package copy reads the same env var, so one override covers them all.
Net -97 lines. Behaviour-preserving: full unit suite unchanged (only the
pre-existing /bin/sleep sidecar-init errors remain).

Add an abstract teardown() classmethod to BottleBackend — the inverse of
setup(), surfaced as `./cli.py backend teardown [--backend=NAME]`
(uninstall). Symmetric with setup: it prints the privileged commands /
declarative config change to remove the host prerequisites.
- firecracker: NixOS-aware — disable the flake module (or drop the
import) and rebuild, or `firecracker-netpool.sh down` imperatively.
- docker / macos-container: nothing to undo (no privileged host state);
print a short note.
Not called by the launch path or the test suite. Extends test_cli_backend
for the new dispatch.

Add abstract `setup()`/`status()` classmethods to BottleBackend (same
per-host, no-instance shape as is_available) so host provisioning is
part of the backend contract, not a per-backend command. Replace the
`./cli.py firecracker {setup,status}` command with a generic
`./cli.py backend {setup,status} [--backend=NAME]` that resolves a
backend (flag / $BOT_BOTTLE_BACKEND / host default) and dispatches —
swapping backends is just a different --backend.
Implementations:
- firecracker: moved out of cli/ into backend/firecracker/setup.py
(network pool module/script + range-overlap check), unchanged output.
- docker: new backend/docker/setup.py — reports docker on PATH, daemon
reachability, and gVisor runsc; setup notes no privileged pool is
needed. Minimal placeholder; richer version tracked in #345.
- macos-container: new setup.py — container CLI + system-service checks.
Also retarget the launch-preflight / isolation-probe pointers to the new
command. New test_cli_backend covers dispatch + docker setup/status.

Delete the smolmachines backend (the whole bot_bottle/backend/smolmachines
package and its tests). It had fatal Linux issues (TSI networking under
sustained use, exec-channel contention, no SIGWINCH) and is superseded by
the Firecracker backend (issue #342).
Backend selection now:
- default is macos-container on macOS, firecracker on KVM-capable Linux
hosts, and docker as the last resort (was smolmachines).
- firecracker is selected on a KVM host even when the `firecracker`
binary isn't installed, so start routes through its preflight and
prints an install pointer (same UX as require_container), instead of
silently falling back. Split is_host_capable() (Linux + KVM) out of
is_available() (adds the binary check) to drive this.
Retarget the cross-backend tests (parity, print-parity, prepare,
workspace, freezer, selection) from smolmachines to firecracker rather
than dropping the coverage. Remove docker.util.image_id/save, which only
smolmachines used. Update README/AGENTS/example bottles and stale
comments; historical docs/prds are left as a point-in-time record.
BREAKING: BOT_BOTTLE_BACKEND=smolmachines now errors as unknown.
